A nightmare carved from volcanic rock became the stage for one of the most brutal weapons in modern warfare, as U.S. Marines on Iwo Jima turned to flamethrowers in a desperate bid to break an enemy fortress that refused to yield by any other means.
The cost was staggering. Operators faced a 92 percent casualty rate and an average life expectancy of just four minutes once they stepped into the 𝓀𝒾𝓁𝓁 zone. The very weapon that cleared bunkers and caves would also consume its users with terrifying speed.
The island itself was a death trap. Only eight square miles in size, Iwo Jima sat halfway between the Marianas and Japan, directly under the B-29 Superfortress bomber route. Seizing it meant a forward base for fighter escorts and emergency landings.
The Japanese commander, General Kuribayashi, understood this perfectly.
Months before the invasion, Japanese engineers and soldiers built more than 11 miles of tunnels beneath the surface. Bunkers, pillboxes, command posts, and ammunition stores were buried deep, connected by an underground network that allowed troops to move unseen. They were reinforced to withstand naval shelling and bombing.
When the invasion began on February 19, 1945, the initial signs looked promising. A massive pre-invasion bombardment with naval guns and carrier aircraft rained destruction on the island for days. But those extensive defenses made the shelling almost useless.
The Japanese were not in trenches near the beaches. They were deep underground, waiting.
The first waves of Marines landed on soft volcanic ash that acted like quicksand, swallowing boots, jamming vehicles, and offering zero cover. For the first hour, it was quiet. No gunfire.
No resistance. This was part of Kuribayashi’s plan.
He had ordered his men to hold fire until the beaches were packed. As new waves landed, the earlier Marines were still struggling up the slope of ash. Everyone crowded together.
Then coordinated machine gun and pre-sighted artillery fire opened up. Horrific casualties mounted.
Every yard gained was paid for in blood. Iwo Jima was crisscrossed with trenches, spider holes, and pillboxes hundreds of reinforced concrete bunkers with overlapping fields of fire, connected by tunnels, hidden so perfectly that aerial reconnaissance missed most of them.
These bunkers decimated Marines who initially had no solution. Even when grenades destroyed a pillbox and Marines walked past, they did not know the tunnels allowed Japanese to reoccupy it and attack from behind. Conventional weapons were not enough.
Hand grenades and satchel charges worked, but someone had to run directly to the pillbox and throw them inside. Often the charges could be thrown back out.
The pillboxes were built in zigzag patterns to prevent blast from killing all occupants. That is when the flamethrower entered the fight. It immediately proved the best weapon for clearing pillboxes.
But everything about it was dark from its effect on the enemy to what it did to its operators.
The American Marines initially used the standard M2 flamethrower before evolving into something even more destructive. When fully loaded, the M2 weighed about 70 pounds. The two main tanks held roughly five gallons of thickened fuel a sticky, jelly-like mixture of gasoline and diesel that clung to everything and burned until completely expended.
A smaller third tank in between contained compressed nitrogen that propelled the mixture through the hose and out the nozzle when the operator pulled the trigger. At the tip was a small white phosphorus ignition system that sparked the mixture, sending out a jet of flame 20 to 30 yards forward. Total firing time was about ten seconds at best.
Now imagine this. You have a heavy, flammable rig strapped to your back. Your effective range is only about 30 yards.
That means you must crawl or sprint to your target under fire without dying, use the weapon effectively, and somehow make it back alive. And now your weapon is empty, so your main armament is a 1911 pistol.
Carrying a load of highly flammable fuel on your back was not reassuring when being actively shot at. But a few surviving operators remembered bullets ricocheting off the steel fuel tanks, so at least they should not explode in a fireball if hit. The flamethrower operator himself was not bulletproof, however.
Every Japanese soldier on that island knew exactly what the flamethrower was. You could spot it from 100 yards away. The distinctive twin tanks on the back and the fire stream visible from the other side of the island screamed one thing: priority target.
Once you were seen, the entire battlefield turned on you, as no one wanted you to come close enough to use your weapon.
To be effective, the flamethrower had to either crawl close enough or make a daring charge using covering fire from fellow Marines. They would all pop up and try to suppress Japanese defenses, buying a chance for the flamethrower to come within range. What each operator feared more than dying was being captured alive.
When their flamethrower was empty, or even worse if it misfired, they could easily be captured. Execution on the spot was the best possible outcome. Much like spies and snipers, flamethrower operators did not have the privilege of becoming prisoners of war.
After witnessing what their weapon just did to the comrades of the enemy, there would be no empathy.
This actually happened on Iwo Jima. A flamethrower operator approached a cave entrance, pressed the trigger, and nothing happened. His flamethrower misfired.
Two Japanese soldiers ran out, grabbed him, and pulled him into the cave. Marines outside could hear his screams for two full days until they went silent.
The psychological impact of their weapons made them hated in ways no other weapons were. Before moving to the weapon that made the backpack flamethrower look small, we must explain the effect on the human body and the lasting controversy. A flamethrower did not just burn things in a confined space like a cave or pillbox.
It built up intense heat over 1,000 degrees and consumed all the oxygen instantly. Anyone inside who was not hit directly was also neutralized. Some post-war studies suggested death by flamethrower might have been nearly instantaneous and painless, with the theory that nervous shock would do the job before the fire itself.
But it is hard to argue it is not one of the most terrifying ways to die.
Still, in the dark logic of war, especially on Iwo Jima where Marines faced outright tremendous casualties, flamethrowers were seen as the only way to deal with the problems. As operators were being lost at an alarming rate, the Marines turned to something that could carry a flamethrower into battle with armor around it.
A special type of Sherman tank, known as the M4A3R3, had a flamethrower mounted instead of a main gun. It could carry around 300 gallons of fuel mixture, and most importantly had three times greater range. These flame Shermans became one of the most effective weapons on Iwo Jima.
They would be escorted by regular tanks and infantry to protect them from close-in threats, especially banzai charges. Much like foot flamethrowers, once the flame Sherman opened fire, the Japanese knew exactly which tank had to go first. They could also bog down in the soft volcanic ash.
The crews inside were brave men, as one hit could turn their tank loaded with fuel into a fireball.
Yet despite the risk, they did their job, and their effectiveness was undeniable. It is said that without them, the Marines would never have captured the island. Among the flamethrower operators on Iwo Jima, one name stands out: Hershel Woody Williams.
On February 23, 1945, the same day the flag went up on Mount Suribachi, Woody was tasked with something most would not come back from. The American advance had been stopped cold by a cluster of heavily fortified Japanese pillboxes. Machine gun fire cut down Marines at every attempt to move forward.
Nothing seemed to work.
That is when they sent Woody in with his flamethrower. Four Marines laid down covering fire so he could move. Two of them were killed almost immediately, but they bought just enough time for him to reach the first target.
Woody maneuvered to the side of the pillbox, found an air vent, and shoved the nozzle inside. Then he fired.
He moved to the next, then another. In between, he sprinted back to swap out empty flamethrowers with full ones brought up from the rear. At one point, Japanese soldiers with fixed bayonets charged at him, but Woody broke their charge with a stream of fire.
He kept clearing pillboxes one after another under heavy fire for about five hours.
For his actions that day, Woody Williams was awarded the Medal of Honor. He became the only flamethrower operator in World War II to receive the United States highest military award. He survived the war and lived until 2022, passing away at the age of 98.
He said he did not have memory of most of the battle that day.
Woody was one of the few lucky ones. On Iwo Jima alone, 335 flamethrower operators were deployed. Only 18 came out alive.
That is a casualty rate of over 90 percent. Most were cut down seconds after pulling the trigger or even before reaching their target.
The weapon that saved so many lives on the battlefield also claimed the lives of its own operators in numbers that haunt military history. The horrors of flamethrowers on Iwo Jima remain a stark testament to the brutal calculus of war, where victory often demanded the ultimate sacrifice from those who wielded fire itself.
